Minds, not Brains. Intelligence will be commodified. Making Up Minds. Gnosis.
What makes a digital experience so valuable, that you don’t want to ever leave?
World of Warcraft retained users on a $15/month sub because leaving feels like loss. You stayed because of relationships, identity & habit.
The AI industry doesn’t think about it this way.
Right now, there’s just one race everyone runs: build the smartest model. GPT 6, Claude Opus 5, Gemini Ultra. The race to AGI, and that race does matter.
But I think there’s a second race that people aren’t paying attention to.
Intelligence will be commodified.
Intelligence is a race to the bottom. Any feature gets cloned in 2-4 weeks. Any model is distilled almost instantly.
So the real moat for AI isn’t raw intelligence. It’s relationships.
And a relationship requires more than just a brain… it requires a mind.
Minds, not Brains
A brain processes information. A mind persists.
Every AI company is obsessed with building better brains: more params, longer context windows, faster inference. Brains matter.
But a brain without a mind is useful, not alive.
A mind has:
Personality: a consistent thought process. The way it speaks, what it cares about, what it notices.
Empathy: understands you, reads the room, and attunes to you.
Persistence: it is alive. it moves forward whether you are talking to it or not.
Activities: an inner life. It has its own moods, and new info each time you speak to it. like a real person.
Emotional memory: It knows how things made you feel, and adjusts over time. every conversation is shaped by the one before.
Learning: It gets better at being a Mind to you over time. Better at being the one who knows you.
This is the Mind Stack. Nobody is building it because everyone’s too busy making the brain smarter.
Where people build brains, we must build minds.
We made up our own minds.
Cognitive Effects are the moat of the AI era.1
Network effects are about other people making a product more valuable to you.
Cognitive effects are about you making the product more valuable, but only because the product constructs a version of you. In short, an empathetic product.
The AI gets better at serving you because it knows you, and it knows you because you keep talking to it, and you keep talking to it because it knows you.
Cognitive effects are personal, cumulative, and aligned with you, creating “millions of microsystems”2. Any personal AI and consumer AI product should be gathering data, and using that to iterate and personalise the product such that users will never want to switch. The new moat.
Then you can layer network effects on top of cognitive effects.
What makes a digital experience so valuable that leaving feels like loss?
Not intelligence. It’s about being anticipated. it’s the mind on the other side.
Know Yourself, Know Others: Gnosis
The products that will matter most are the ones that help you know yourself.
Products that provide gnosis.
Tarot and horoscopes are a $4.7 billion market and growing 20% a year. Co-Star has 30 million registered users. When the Eight of Cups shows up, suddenly you’re thinking about things you’re walking away from. But what person is always firmly rooted? And so the conversation begins.
AI companions are 2.0; they are mirrors powered by intelligence.
These companions will be powered by minds.
So, let’s “make up a mind” that knows what is worth remembering.
